Before I started my coaching business, I was a director and shareholder of a consultancy that we grew from $3M to $30M over a nine year period.Â

It was an incredible journey.Â

I experienced “all the things” as we grew.Â

One of the things that was a huge focus for us, was our profit margins.Â

They would fluctuate wildly.Â
Â
From month to month and depending on what phase of business growth we were in.Â

From single figures through to 30 plus %.Â

Not good.Â

Particularly as we had shareholders to pay dividends to. Â
Â
And our growth strategy was M & A - which was heavily reliant on good, consistent profit margins.Â

We could never quite pinpoint what was going on.Â

Until we got serious about tracking the numbers & the metrics that actually mattered.Â

This was a game changer. Â
Â
This made all the difference. Â

Once we knew the metrics we needed to track weekly and monthly.Â

We could pretty easily predict and forecast our profit margin...

I can’t stand the race to the bottom.Â

It actually angers me that there are clients out there that ask you to cut your fees.Â

That barter you off against other consultants.Â

But as an industry - we allow this.Â

Just so we can win a project or secure a forward pipeline.Â

But what’s the point if you’re making no profit margin?Â

Cheaper fee projects actually put more stress on your business.Â

And more pressure on you to keep delivering work for these cheaper fees.Â

Cheaper fee clients are also typically more needy and suck up your time.Â

They take you away from being able to focus on higher value clients and higher value projects.Â

You’re probably still leading or running a few projects.Â
And you probably still have your fingers in every part of the business.Â
But let’s face it, there’s only so much you can get done in a day.Â
And if you keep going the way you’re going - something will break or fall apart.Â
If you keep trying to be across everything - then you’re going to miss something critical.Â

If you want to keep growing.Â
And focus more on business strategy and less on the day to day.Â
Then a smart next move would be to bring on a GM into your business.Â
They could be someone you elevate from a technical role already in your business.Â

They could be an external hire with specific GM experience.Â
My personal experience from my consulting days - the best GM we ever had wasn’t from the industry at all.Â
He had a business background, had run the operations of anot...
If I was doing it all again, here’s what I would do to build a $3M+ per year consultancy.Â
Getting to $3M per year is one of the hardest first hurdles on your way to $10M+.Â
There is usually a plateau in growth around $3M, as you’re typically trying to figure out how things need to run so that everything doesn’t rely on you.Â

So here’s what I’d do if I was doing it all again:Â
1) Start with one specific type of client who you know you can easily solve their problems.Â
Â
Be hyper specific here - think property developer doing land subdivisions or civil contractor building industrial sheds.Â
2) Build a delivery method that allows you to deliver quality work to this one type of client every time.Â
Â
This means focusing on your delivery systems and getting them down pat.Â
3) Deliver great work and get good quality repeat work from existing clients.Â
4) Build a LinkedIn marketing system to generate leads and opportunities from this one type of client, winning new work off the ...
